Ask most hybrid employees why they came into the office on a given day, and a surprising number will admit: they’re not entirely sure their teammates did too. Everyone has flexibility, and almost nobody has visibility into how everyone else is using it.

Why “flexible office days” backfire without coordination

Flexible hybrid schedules were meant to combine the best of both worlds: focus time at home, collaboration time in the office. In practice, without shared visibility, they often deliver neither. Employees choose office days independently, teams end up scattered across the week, and the in-office time that was supposed to be reserved for collaboration gets spent doing solo work at a desk — the exact thing remote work already handled fine.

This isn’t a hypothetical problem. A large majority of employers now offer some form of hybrid flexibility, and adoption has held steady for years rather than being a temporary pandemic artifact — which means the coordination problem isn’t going away either. It’s now a permanent feature of how offices are used, not a bug to be patched out.

The cost of poor overlap isn’t just wasted commutes

When teams don’t overlap on the days that matter, the costs show up in a few predictable places:

  • Meetings default back to video calls even when half the room is physically present, because the other half isn’t.
  • Onboarding slows down. New hires benefit enormously from in-person time with their team in the first weeks — but only if that team is actually there.
  • Managers lose a read on team dynamics. A lot of informal mentoring, quick course-correction, and culture-building happens in passing conversations that simply don’t occur when a team’s in-office days don’t line up.
  • Real estate spend and actual usage drift apart. Space gets planned around assumed attendance, and assumed attendance is often wrong once individual schedule choices are added up across a whole team.

What actually fixes it: shared visibility, not more meetings

The instinct when coordination breaks down is often to add a mandate — “everyone in on Tuesdays and Thursdays.” That can work, but it’s a blunt instrument, and it removes exactly the flexibility hybrid work was supposed to protect. A simple diagnostic for your own team

Before deciding you need a stricter attendance policy, check whether the real problem is visibility:

  1. Do employees know, before choosing their office day, which teammates plan to be in?
  2. Can a manager see team-level overlap at a glance, or only find out after the fact that a week went badly?
  3. Is office space booked around individuals, or around the people they actually need to work with?
  4. When overlap is low, is there a system that surfaces it early enough to course-correct?

If the answer to most of these is no, the fix usually isn’t a harder mandate — it’s better visibility into a system that’s already mostly working.

Hybrid work doesn’t fail because flexibility is a bad idea. It fails when flexibility operates in the dark — every person optimizing their own schedule with no visibility into anyone else’s. Give teams that visibility, and the same flexible policy that was creating scattered, low-value office days starts producing exactly the collaboration it was designed for.
